Desarrollo de plan de negocio de una empresa socialmente responsable con vocación integradora mediante relaciones simbióticas entre empleadores y empleados
Abstract
Introducción
Según estudios recientes, el 14% de los directivos de grandes empresas españolas
afirma que, en los procesos de selección de sus compañías, no consiguen dar con
los candidatos adecuados. Los profesionales más demandados y que no se
consiguen cubrir son los correspondientes a oficios manuales no cualificados,
técnicos cualificados, ingenieros, perfiles de IT, secretarias y personal
administrativo, conductores, personal de enfermería, personal contable y
financiero, profesores y profesionales del área jurídica.
Por otro lado, desde que estallase la crisis en el año 2008 la desigualdad social ha
ido incrementándose en España debido, especialmente, al auge del desempleo.
Tomando como referencia la llamada tasa AROPE (tasa que mide el Riesgo de
Pobreza o Exclusión en un país), la desigualdad en España pasó del 24,5% en 2008
a valores cercanos al 30% en 2013, momento que simboliza el zénit de la crisis.
Los principales colectivos afectados por el desempleo y, en consecuencia, por la
desigualdad, son los jóvenes, las mujeres, los desempleados mayores de 45 años y
los inmigrantes. Dado este contexto, lo que pretende este proyecto es precisamente
ayudar a esos grupos sociales a salir de la situación de riesgo de exclusión social, a
la vez que se consigue que los nichos vacantes en el mercado laboral se cubran. Por
tanto, los oficios con los que se intentará trabajar serán los de menor cualificación
y mayor facilidad de acceso o reciclaje para esas personas; a saber: oficios
manuales cualificados, personal administrativo, conductores y transportistas.
Conjuntamente con estos objetivos, y dada la situación actual en Oriente Medio, se
ha considerado adecuado incluir en los grupos objetivo del proyecto al colectivo de
los refugiados. A partir de 2016 España se ha comprometido a acoger a casi 20.000
refugiados, procedentes en su mayoría de la guerra de Siria.
Es importante reseñar lo novedosa que es para España esta situación de acogida de
refugiados pues, al contrario que otros países (principalmente Estados Unidos y el
Reino Unido), España carece de experiencia previa en procesos similares. El trabajo
con refugiados implicará cuestiones legales para las cuales será imprescindible la
cooperación con organizaciones como la Comisión Española de Ayuda al
Refugiado (CEAR) y otros organismos tanto gubernamentales como ajenos a la
administración pública.
Metodología
La empresa a la que pretende dar forma el Trabajo Fin de Máster es una empresa
basada en el emprendimiento social. Este concepto mezcla la idea de
emprendimiento (creación de valor a través de la idea más o menos novedosa de
una persona o colectivo) con el concepto social, que implica lógicamente una
vertiente distinta al mero provecho económico.
Para la explicación del modelo de negocio se han utilizado dos vías: un modelo
tradicional, basado en tres puntos básicos (descripción de la oportunidad, estudio y
validación de mercado y plan financiero) y un modelo más novedoso conocido
como Canvas.
Resultados
Lo que se pretende con esta empresa no es simplemente replicar el modelo de una
ONG y aplicarlo al contexto explicado anteriormente. Al contrario, se quiere crear
una organización que sea realmente viable y que pueda subsistir por sus propios
medios a través de los ingresos que le proporcionen sus actividades. Como se
explicará a continuación, la empresa recibirá sus ingresos de las actividades de
colocación de trabajadores en los clientes (a través de dos segmentos: el de empleo
temporal y el de servicio doméstico), y los beneficios obtenidos en el largo plazo
(al principio, como en la gran mayoría de iniciativas empresariales, se esperan
pérdidas), no serán reinvertidos en operaciones ajenas al proyecto, ni tampoco
servirán para el lucro personal de los emprendedores. Al contrario, esos beneficios se utilizarán para mejorar la empleabilidad de quienes
son tanto el medio como el fin de esta compañía: los trabajadores a los que se les
da una oportunidad laboral. Mediante cursos de idiomas u otros relacionados con el
reciclaje profesional, se conseguirá devolver a los trabajadores algo más de un mero
sueldo: la capacidad de volver al mercado laboral con fuerza e intentar que esos
trabajos, inicialmente temporales, puedan llegar con el tiempo a ser trabajos
indefinidos, dotando a dichas personas de la estabilidad necesaria.
Dentro del emprendimiento social, este se diferencia del resto de labores de
emprendimiento en el hecho de que incide en cubrir tres tipos de necesidades: de
consumo (alimentación, vivienda, salud), de empleo (educación, trabajo) y de la
sociedad (medio ambiente, seguridad). Este proyecto se centra en el segundo
bloque: las necesidades de empleo. Tal y como se demuestra con lo comentado
anteriormente, el proyecto dará cabida tanto a soluciones de materia laboral
(consecución de un empleo) como a lo referido a la educación (utilización de los
beneficio obtenidos en la mejora de la empleabilidad de los candidatos).
Por último, en relación con el concepto de emprendimiento social, es importante
señalar que, en ocasiones, aunque la empresa por sí misma sea viable y no dependa
de continuos estímulos del sector público, sí se considera aceptable alcanzar un
acuerdo con algún tipo de entidad de dicho sector para, al principio, tener la ayuda
necesaria en caso de que no sea posible recibir los fondos de capital privado. Tal y
como se detalla en el plan financiero, a finales de 2016 se prevé haber obtenido
unos 150.000€ procedentes de inversión externa, bien sea pública o privada. La
inversión inicial se complementará con 200.000€ de un crédito a devolver en un
período de 5 años. El comportamiento del beneficio neto del proyecto se muestra
en la Figura 1.La descripción de la oportunidad ya se ha mencionado con anterioridad. En lo que
se refiere al estudio de mercado, se ha intentado justificar la necesidad de un
proyecto como este mediante un cuestionario que se lanzó a las empresas del IBEX
35 y a través de contactos con una asociación norteamericana dedicada a la ayuda
y atención al refugiado (focalizando en la parte laboral). Ambos resultados fueron
satisfactorios, permitiendo continuar con el proyecto.
En lo que se refiere al plan financiero, antes de nada hay que destacar que el
modelo de negocio de toda empresa gira en torno a su propuesta de valor, es decir,
qué es lo que lo hace diferente a lo que ya existe y cuál es la razón por la que la idea
aporta valor tanto a quien se decida a invertir en ella como al conjunto de la
sociedad. La propuesta de valor de este proyecto conjuga dos ideas:
1. Proporcionar una salida laboral para grupos de personas en riesgo de
exclusión social (como ya se mencionó antes: mujeres, jóvenes parados,
desempleados mayores de 45 años e inmigrantes).
2. Paralelamente a conseguir la inserción laboral de esas personas, mejorar sus
habilidades profesionales a través de cursos de reciclaje laboral y de la
mejora de capacidades básicas en el mundo actual, como son los idiomas.
Relacionando esta propuesta de valor con la problemática que se explicó
inicialmente de la necesidad que hay en España por parte de los directivos de
encontrar los perfiles adecuados para las necesidades laborales, se llegó a la conclusión de que dentro de los sectores mencionados, había que ser realistas. Por
ello, en lugar de intentar abarcar todos los sectores mencionados, se optó por diseñar
un modelo de negocio en torno a dos segmentos:
1. Sector de empleo temporal, al modo de las empresas tradicionales (ETT),
el cual estará volcado en tres vertientes: comercio, transporte y hostelería
(38,26% del total de la actividad de empleo temporal en España). En
concreto, se han definido una serie de subsectores relacionados con las tres
actividades principales: comercio (dependientes, principalmente en grandes
superficies), hostelería (restauración, alojamiento, eventos) y transporte
(mozos de almacén y transportistas). Estas actividades suponen alrededor
del 25% de la actividad total, lo que significa que el mercado potencial al
que se aspira es de unos 700.000 contratos al año.
2. Sector de servicio doméstico, el cual permitirá dar una salida
principalmente al colectivo de mujeres, especialmente inmigrantes,
desempleadas de larga duración y con escasa cualificación. Se incidirá en la
realización de contratos de más de 4h diarias para dotar de mayor estabilidad
a las personas contratadas. El mercado potencial es de casi 2 millones y
medio de hogares en España. La situación del mercado potencial se muestra
en la Figura 2.Las fuentes de ingresos en el modelo de negocio son los clientes que piden un cierto
número de trabajadores con unas determinadas habilidades, por los que pagan una
determinada cantidad (por persona y hora trabajada), de la cual esta empresa recibe
un determinado porcentaje (entre el 15 y el 20%). La diferenciación con el sector
se encuentra en el menor margen de beneficio y en la focalización en la mejora de
la calidad de vida del trabajador. La planificación financiera arroja unos valores
positivos tanto de valor neto actual (VNA) como de tasa interna de retorno (TIR).
También se ha realizado un análisis de sensibilidad para analizar el comportamiento
del modelo ante distintas situaciones imprevistas.
Por otro lado, el desarrollo del modelo Canvas ha permitido conocer con mayor
detalle cuáles son los recursos y actividades clave del modelo, determinando así la
proposición de valor definitiva que antes se ha comentado.
Por último se ha realizado una planificación temporal del proyecto para el primer
año de trabajo, arrojando un total de 46 semanas repartidas en dos mitades: una
primera dedicada a la elaboración de este proyecto escrito, y una segunda mitad
correspondiente a la implantación inicial del proyecto hasta su puesta en marcha
definitiva (principios de 2017).
Conclusiones
Se ha conseguido llegar a una solución similar a lo pensado inicialmente, con la
salvedad de la problemática de los refugiados. Tras un estudio exhaustivo de las
oportunidades que presenta este colectivo, se ha dejado su inclusión en un segundo
plano dada la dificultad que acarreaba al conectarlo con el modelo de negocio, pues
existía una necesidad evidente de contar con apoyo financiero de instituciones
públicas, convirtiendo el proyecto en otro de entidad más similar a los que llevan a
cabo las ONG tradicionales.
Por otro lado, en lo referente a la metodología utilizada, se ha comprobado la mayor
efectividad del enfoque tradicional en el desarrollo del modelo de negocio en lo que
tiene que ver con aspectos concretos de la validación de mercado y el plan
financiero, siendo más útil el modelo Canvas a la hora de proporcionar una visión de conjunto de la idea de la empresa y de su propuesta de valor, delimitando además
con claridad las actividades, segmentos de negocio y asociaciones clave. Introduction
According to recent studies, 14% of Spanish big companies’ managers state that,
when selecting candidates for job positions in their firms, they are unable to find
the right ones. The most demanded professionals that cannot be found in the market
nowadays are manual jobs, engineers, IT professionals, administrative staff,
drivers, nurses, accountants, teachers and law-related workers.
On the other hand, since the crisis started back in 2008, social inequality has raised
every single year due mainly to the unemployment rate increase. Taking the
AROPE rate as a reference (rate that measures the risk of poverty within a certain
country), social inequality has raised from 24.5% in 2008 to almost 30% in 2013.
The main groups that have been affected by the increase of the unemployment rate
and the inequality have been young people, women, unemployed seniors and
immigrants. This thesis wants to help those groups to leave the situation of social
exclusion risk and, at the same time, helping employers to fill the vacancies which
they are unable to find candidates for. Therefore, the job vacancies this company
will work with are the less qualified ones, which are easier to access for the beforementioned
candidates (manual jobs, administrative staff and drivers).
Besides these previous goals, another main task of this project will be helping the
refugees that are currently coming from the Middle West. Since 2016 Spain will
have to host almost 20,000 refugees, who come mainly from Syria’s war.
It is important to point out how new this situation is for a country like Spain. Unlike
other countries (USA or UK, e.g.), Spain has never hosted such a big quantity of
refugees in a short period of time. Working with refugees will imply legal issues,
so this company will have to work together with organizations such as CEAR
(Spanish Commission for Refugees Care) and other entities. Methodology
The company that is developed in this thesis is based on the idea of social
entrepreneurship. This concept mixes the idea of entrepreneurship with a social
view, which implies something else that just the idea of making money.
The business model has been explained through two different methods. The first
one is the traditional business model, based on three steps: opportunity
description, market study and validation, and financial plan. The second one is the
so-called Canvas model.
Results
This company does not want to be a non-governmental organization. It wants to be
a viable company that is able to exist by itself without public funding. The revenues
will come from the arrangements made between the company and its clients. These
arrangements consist on setting temporal workers and domestic service workers
(two different business segments). The profits will not be used for personal
enjoyment but for the improvement of the workers’ capabilities. By doing this it
will be possible to get better jobs for the candidates and ensure a better quality of
life for them.
Although the company, as it has been stated before, wants to rely on its own
operations, initial funding will be required. This funding could come from either
public entities or private investors. The initial funding will be 350,000€, of which
150,000€ will come from the investors and the other 200,000€ will be obtained
through a loan which needs to be paid back in a 5-years period. The net profit in
each of the project’s length years is shown in Figure 1 (Spanish).Related to the first model, the business opportunity explanation has already been
stated before. The market validation has been done through a survey among the
biggest companies of Spain (those who are part of the stock market IBEX 35) and
also through an interview with the Texas Refugees Association. The first survey
wants to clarify the will of Spanish big companies to participate in a project like
this, while the second step is related to the aim of the company of also helping the
refugees. Therefore, a success model like the American one has been taken as a
reference.
The financial plan comes after defining the value proposition of the company,
which is developed through two main ideas:
1. Give those social groups who are in risk of exclusion an opportunity to
develop their careers and therefore improve their quality of life through
initial jobs. These jobs are not high-quality ones but still offer a way to enter
the market for those groups.
2. At the same time, improve those workers’ professional skills so they can get
better jobs in the future.
The business plan has focused on two big segments with a significant amount of
jobs:1. Temporal jobs related to commerce, transport and hospitality jobs. These
three sectors are divided in other subsectors: related to commerce (shop
assistants), to transport (warehouse workers, drivers) and to hospitality jobs
(restaurants, hotels, events). These activities involve around 25% of all the
temporal-jobs activity in Spain (700,000 contracts every year).
2. Domestic service. This segment will help mostly women, both Spanish and
immigrants. The main goal is finding jobs that imply more than 4 hours a
day, so those women can get the necessary stability in their lives. The
situation of this market in Spain is shown in Figure 2 (Spanish).

For the financial plan, it is mandatory to know where the revenue streams come
from. In this case, revenues come from the fee the company charges the clients in
order to get the workers those firms need. The percentage the company charges is
between 15 and 20%. The main difference with other companies within the sector
is that that margin is lower. The financial plan shows that the company is viable,
taking into account classical indicators such as NPV (Net Present Value) and IRR
(Internal Rate of Return). A sensibility analysis has also been made in order to study
different scenarios.
The Canvas model has helped to clarify different aspects about the business model,
mainly related to the key resources and the key activities.Finally, a schedule has been developed. Taking this as a reference, the initial steps
of the project last for 46 weeks, since the beginning of 2016 until the beginning of
2017.
Conclusions
The final solution is similar to what was thought at the beginning of the project,
except for the refugees’ issue. After studying this problem opportunities for the
business model, its inclusion has been postponed due to the difficulties it meant.
Including refugees in the model involves the use of public funding if the project
wants to succeed. Public funding is not the basic tool a company like this should
use.
On the other hand, and related to the methodology, the traditional business model
has been more useful in order to give exact data of the financial plan and market
validation phases. The Canvas model has been valuable for the general idea of the
project, its value proposition and the definition of key activities, business segments
and partnerships.
